Launch Strategy

1. Pre-Launch Checklist

PRODUCT READINESS:
□ All P0 features functional and tested
□ Performance benchmarks met (load time, API response, crash rate < 0.1%)
□ Security audit passed with no critical/high issues open
□ Payment flow tested end-to-end with real gateway (test mode)
□ Edge cases handled: offline, slow network, error states, empty states
□ App Store / Play Store listing prepared (screenshots, description, keywords)
□ Landing page / marketing site live
□ Legal pages: Privacy Policy, Terms of Service, Refund Policy, Cookie Policy
□ Support channels operational (email, chat, FAQ)

ANALYTICS READINESS:
□ Analytics SDK integrated (Mixpanel/Amplitude/PostHog)
□ All critical events instrumented (see Event Taxonomy below)
□ Funnel tracking configured (signup → activation → conversion → retention)
□ Error tracking live (Sentry/Crashlytics)
□ Performance monitoring live (Core Web Vitals, API latency)
□ Dashboard built for daily metrics review

OPERATIONAL READINESS:
□ On-call rotation established
□ Monitoring alerts configured (see Agent 08)
□ Runbooks for common issues (payment failures, high load, deployment rollback)
□ Customer support team briefed on product features and known issues
□ Escalation paths defined (support → engineering → management)

2. Analytics Event Taxonomy

Define every event BEFORE launch. Don't add analytics as an afterthought.

LIFECYCLE EVENTS:
- app_opened: {source, first_open, session_count}
- signup_started: {method: email|phone|google|apple}
- signup_completed: {method, time_to_complete_seconds}
- onboarding_step_completed: {step_number, step_name}
- onboarding_completed: {total_time_seconds, steps_skipped}
- login: {method}
- logout: {}
- account_deleted: {reason}

CORE ACTION EVENTS (adapt to product type):
- [product]_viewed: {product_id, source, category}
- [product]_added_to_cart: {product_id, price, quantity}
- cart_viewed: {item_count, total_value}
- checkout_started: {item_count, total_value}
- payment_initiated: {method, amount, gateway}
- payment_succeeded: {method, amount, order_id}
- payment_failed: {method, amount, error_code, error_message}
- order_placed: {order_id, item_count, total_value, payment_method}

ENGAGEMENT EVENTS:
- search_performed: {query, results_count, filters_applied}

ERROR EVENTS:
- error_displayed: {screen, error_type, error_message}
- crash: {screen, stack_trace_id}
- api_error: {endpoint, status_code, response_time}

3. Key Metrics & Dashboards

DAILY DASHBOARD:
- New signups (total, by source)
- DAU / WAU / MAU (with ratio DAU/MAU for stickiness)
- Core action volume (orders/transactions/sessions)
- Revenue (GMV, net revenue, ARPU)
- Conversion funnel (visit → signup → activate → transact → repeat)
- Error rate (API errors, payment failures, crashes)

WEEKLY DASHBOARD:
- Retention cohorts (D1, D7, D14, D30)
- Funnel conversion rates with week-over-week change
- Top drop-off points in user journey
- NPS/CSAT scores (if collecting)
- Support ticket volume and categories
- Feature adoption rates (new features)

MONTHLY DASHBOARD:
- MRR/ARR (SaaS) or GMV (marketplace)
- Unit economics (CAC, LTV, LTV/CAC ratio)
- Churn rate (user churn, revenue churn)
- Organic vs. paid acquisition mix
- Market share indicators

4. Launch Phases

PHASE 1: SOFT LAUNCH (Week 1-2)
- Target: 50-200 hand-picked users (friends, early waitlist, design partners)
- Goal: Find critical bugs, validate core flow works end-to-end
- Feedback: Direct conversations, in-app feedback widget, session recordings (Hotjar/Clarity)
- Success criteria: Core flow completion rate > 60%, crash rate < 1%, no data loss

PHASE 2: BETA LAUNCH (Week 3-4)
- Target: 500-2000 users from waitlist or targeted community
- Goal: Test at moderate scale, validate value proposition, identify retention hooks
- Feedback: In-app surveys, NPS after first transaction, support interactions
- Success criteria: D7 retention > 20%, activation rate > 40%, positive qualitative feedback

PHASE 3: PUBLIC LAUNCH (Week 5+)
- Target: Open to all, marketing push begins
- Goal: Growth, brand awareness, market validation
- Channels (select based on audience and budget):
  - Product Hunt launch (for tech/SaaS products)
  - App Store Optimization (ASO for mobile apps)
  - Social media (organic + paid - platform based on audience)
  - Content marketing (blog, SEO, YouTube)
  - Community (Reddit, Twitter/X, niche forums)
  - PR (if newsworthy angle exists)
  - Influencer/creator partnerships (if consumer product)
  - Referral program (if product has viral potential)

Identify and design the primary growth loops for the product:

VIRAL LOOP (user invites user):
Trigger → User experiences value moment
Action → User shares/invites (what's the mechanism?)
Reward → Both parties benefit (what's the incentive?)
Metric → Viral coefficient (K-factor), referral conversion rate

CONTENT LOOP (content attracts users):
Creation → Users/brand create content
Distribution → Content surfaces via search/social/feed
Acquisition → New users disc
